Organisations are investing heavily in AI, yet many still struggle to demonstrate clear, defensible returns. This is not simply a technology challenge, it's a measurement and maturity challenge. We explore the growing gap between AI ambition and organisational readiness, and asks whether current approaches to measuring ROI are capturing the right outcomes. In many cases value is being created, but not always where organisations expect, with benefits often accruing to suppliers or technology providers rather than the client itself. Drawing on real client experience, we examine how organisations can move beyond traditional cost and productivity metrics toward a more complete view of value: transparency, value-for-money and business enablement.
